The Question Nobody Wants to Answer: Integrated Transportation Platforms (ITP) vs. Siloed Fleet Tech

Editor’s Note: Enterprise transportation leaders must treat fleet technology fragmentation as an operating-cost issue that affects visibility, compliance and decision speed. This perspective underlines why platform integration must be judged by operational fit, fleet scale and the quality of intelligence it can create across transportation workflows.

How many systems do you need to move a truck from one place to another? For most mid-size fleets, it’s between seven and twelve, with almost half of fleet operators running more than ten platforms. We are an industry that prides itself on precision, and what is supposed to power precision has become a coordination problem itself.

That’s the heart of the debate about ITP (Integrated Transportation Platforms) vs. siloed fleet tech, and a conversation our team at COAX has had with fleet operators, logistics directors, and transport CTOs. The question is deceptively simple: do we really need an Integrated Transportation Platform, or is that just the industry selling us something shiny?

My answer, after 16 years of building telematics platforms and fleet intelligence solutions, is: it depends. But it depends on factors most vendors will not tell you about.

What Is the Cost of Fragmentation for You?

Research consistently finds logistics pros waste over 10 hours each week just hunting down information across disparate tools. To put it simply, that’s over a quarter of a normal workweek wasted on reconciliation. To put it financially, that's millions of dollars in annual hidden labor waste alone for mid-sized operators running hundreds of vehicles. And that’s not to mention missed maintenance windows, routing errors, or compliance gaps.

The particular frustration is that the data needed to solve these problems usually lives somewhere in the organization. A telematics system knows the car needs servicing.

The tech schedule is a separate maintenance platform. A route planning tool has the best next stop. But if none of these systems communicate, a dispatcher is left stitching together three browser tabs and a spreadsheet. It is an architectural problem hiding as the industry norm.

Where Do ITPs Bring You Value?

Integrated Transportation Platforms do have their place in certain high-stakes scenarios. The compounded benefits of a unified data layer are significant for large fleets (200 vehicles and up). When you combine telematics data, driver behavior monitoring, predictive maintenance, and route optimization into one analytical engine, the intelligence you can extract is categorically different from the intelligence any individual tool can provide.

 The goal is not just to reduce scheduling friction, but to ensure that every unit of time is spent in the highest-value way—the right meeting is held with the right people at the right time for the right outcome. 

Here, AI analytics can and will make a difference. When an ITP identifies a pattern that links a specific driver’s braking behavior to higher tire wear on a particular route segment, that’s safety and cost intelligence that no siloed system could produce. Driver condition monitoring can only be realized when the platform can contextualize it against vehicle load, route difficulty, and historical patterns at the same time. 

Maintenance automation is another domain where integration gives compounding benefits. Driven by real-time engine telemetry, combined with automated scheduling against parts inventory and technician availability, it can reduce unplanned downtime significantly. McKinsey research on connected commercial vehicle services projects a data-enabled services profit pool exceeding three billion dollars by 2035, driven by these kinds of intelligent use cases.

When Are ITPs Too Much?

This is where I have to be honest in a way that is commercially inconvenient for anyone selling ITP licenses: Not every operation needs one right now. If you have a 30-vehicle regional delivery company with established routes, low staff turnover, and a mature dispatch process, you won’t get a proportional ROI from a full integration overhaul. The efficiency gains might be outweighed by the costs of migration, retraining, and redesigning processes.

With smaller fleets, a targeted approach often makes more sense. Pinpoint the two or three integration points where friction occurs (typically the handoff between dispatch and route execution, or between telematics alerts and maintenance scheduling) and solve those first. Gartner data on fleet management software buyers reveals that most buying decisions are driven by inefficiency and not technology ambition.

The Story Twist

So after all this writing about integrated platforms and data unification, I want to wrap up by sharing something that surprised me in our own work: the biggest barrier to ITP success is rarely the technology. It’s about standardizing processes.

We have rolled out fleet intelligence solutions for companies that have seen their ROI fall short of projections because different depots were still recording the same data fields differently, or because drivers had workarounds that bypassed the system altogether. An integrated platform improves the quality of your processes. If those processes are fragmented, you end up with a very expensive, very fast way of propagating bad data.

So, to sum up, I will say that the real question is not ITP versus siloed tech but whether your organization is ready to be unified. The platform decision follows from that answer, not the other way around.
